Vegetano, when I load the icons in rcoedit 114 it says there are too many colours, maximum is 256, but in photoshop when I index the icon I usually choose 150 colours, and when i try to load it it will say maybe "this icon has 324 colours" or something. Do you know why this is happening? Maybe its because I click image > mode >RGB colours after? Hmm ill have a little play and see what i can do..
are you indexing the alpha channel as well?
Oh no i wasn't i don't think. Should I be then? So I index the layer and the alpha channel?
yup, you want the alpha to be considerably lower. No more than 30 I'd say, but get it as low as possible.

edit: Question, on photoshop how would i index just the alpha channel? Every time its highlighted and i go to image > mode > indexed color it does it for the whole image so obviously when i choose 30 its going to be very poor quality. Any ideas what Im doing wrong?

copy alpha channel and make "new" make sure to make "new" with RGB then past your alpha channel into that and index color to 10,. selective then copy past back into alpha channel of your original,.
then index that starting at 80,. if it loads into ecoedit you can try index color100,. etc etc

so
1 copy alpha channel
2 make new with rgb(it will set new to black&white so change to rgb)
3 past your alpha channel and index color to 10
4 copy and past back into your original,. into your alpha channel,.
5 now do a index color starting at 80 or lower
6 set back to RGB
7 save as 32bit bmp
8 if it loads into rcoedit try again starting from 5 but with index color 100
9 etc etc
Thanks vegetano that worked! Now i guess ill do it for all the icons and hope that none disappear!
If you make it an action you only have to do it once ;)

Its kinda enoying to constantly index color the icons but you be using 8bit icons and saves alot of ram,.
Well i appreciate your help vegetano and mcabe! I will make sure to credit you for your help when i release this.
